Instinctools has proven to be an excellent technical partner for Lition. As a developer at heart, I appreciate their use of advanced tools and methodologies. They seamlessly integrated agile development standards, making collaboration straightforward. We had a few discussions regarding the architecture, opting for a React-based architecture and JavaScript as the programming language. Instinctools' use of advanced libraries and coding paradigms ensured we received reusable, well-testable, and maintainable code, resulting in a robust solution. However, we faced challenges, particularly in communication. Multiple parties were involved, including back-end and blockchain development teams, and an energy billing system supplier team, which led to miscommunications and delays. We had a non-standard semi-Dita system for our technical documentation. Instinctools did a great job converting the content to standard Dita, and migrating it to their DitaWorks software. The DitaWorks software is a pleasure to use. It is easy to see where topics and images are used. I also often use the functions to find unlinked topics, as well as the topic histories. Our technical documentation team would not be able to handle the increased workload without the productivity improvements that DitaWorks has given.

We approached Instictools for a client-managed, time & materials contract. Instictools provided suitable engineering resources and together we had to manage those resources through challenging times, the emphasis here is in the term "together". Instictools' handling was driven by the maxim of caring for both us, the client, and their developers, keeping an eye on a long term relationship. It is not always easy to strike a good balance and difficult choices had to be made. The resources they provided have been a great fit, and the one exception to that was addressed as a common problem, which allowed us to arrive at an outcome we both agreed served the interests of the project and the person's career development. Instictools has proved to be a professional partner in that respect and we are aware they are a partner we can rely on to discuss and resolve any issues as they arise; in a time & materials contract, this is a crucial element of the relationship.

<p>The client is a software company that basically build software for industries and targets niche markets. With this project, the client aimed to build software for notaries in Germany. The client approached Instinctools to help them with coding, implementation and testing of a web application with the purpose of storing notary documents. There was no set timeframe for the project completion since Instinctools was hired to provide engineering resources for a particular amount of time and the project was managed by the client itself. I am the CEO and Founder of Instinctools.

What inspired the founding of your company, and what is the story behind its inception?

The company was founded in 2000, when we started Instinctools in Stuttgart, Germany. Today, its headquarters are in Maryland, reflecting a deliberate expansion into the US market and closer alignment with global enterprise clients. 

We were driven by a simple idea: software should feel natural to use. That’s actually where the name Instinctools comes from – “instinctive tools”.

In the early years, we were very much a product-focused startup, experimenting, learning, and refining our vision. A defining moment came about five years in, when we secured our first Fortune 500 client – Mercedes-Benz (then Daimler). We worked with them on a web-based user support system, and that experience really shaped our future direction. It pushed us to evolve beyond a product company and start thinking more broadly about solving complex business challenges through technology.

What are the core values and principles that drive your company's culture, and how do you ensure alignment with these values across your team?

At Instinctools, our culture is built around a few core principles: a commitment to excellence, transparency in how we operate, and personal responsibility at every level of the organization.

For me, these aren’t just abstract values – they have to be reflected in how we work. That’s one of the reasons we’ve invested in building a strong operational foundation, including multiple ISO certifications across quality, security, and compliance. It’s a way to make sure our standards are not just stated, but consistently applied.

Alignment, however, goes beyond processes. Our specific and unique approach in software development – the delivery framework, in particular – helps keep everyone aligned, ensuring that expectations are clear and that teams stay connected to both client goals and company standards.

Ultimately, culture is about consistency. It’s what people experience day to day, not what’s written on paper.

Can you highlight some of the key achievements or milestones your company has accomplished since its inception?

Our first Fortune 500 client, Mercedes-Benz, was a pivotal moment because it validated our capabilities and showed us that we could operate at an enterprise level.
Another important milestone was in 2009, when we launched DITAworks Webtop, our first enterprise-grade SaaS product.

In 2025, we launched our AI Adoption Workshop program, helping enterprises move from experimentation to real implementation of AI in business processes. This reflects a broader shift in our focus toward applied, practical AI in enterprise environments.

And in 2026, we announced GENiE, our framework for enterprise AI agents, which represents the next step in how we think about building intelligent, adaptive systems for business use cases.

Each of these milestones represents a step in our evolution – from a small product startup to a global technology partner.

Could you explain your company's business model? Do you primarily operate with an in-house team or utilize third-party vendors/outsourcing?

At Instinctools, we primarily operate with a strong in-house team of over 400 full-time professionals, including software engineers, data analysts, UX designers, and AI experts. Building and growing our own talent base has always been central to how we ensure quality, accountability, and continuity in delivery.

We work with our clients through several engagement models, depending on their needs and stage of maturity.

Our default approach is a dedicated team model, where we provide self-managed, cross-functional teams that integrate closely with the client’s organization. In many cases, we also support IT staff augmentation, helping companies quickly scale their existing engineering capacity with experienced specialists.

Also, we establish offshore development centers for organizations that require long-term, scalable engineering capabilities embedded into their processes.

Overall, while our core strength lies in our in-house expertise, the model is flexible by design. We aim to adapt to the client’s context rather than forcing a single way of working.

How does your company differentiate itself from competitors in the industry?

I believe our key differentiator is our 25 years of domain expertise, which gives us a strong foundation for understanding both legacy systems and modern digital ecosystems.

At the same time, we remain technology-agnostic. For us, the goal is never to push a specific stack, but to choose the right tools and architecture for each individual business problem.

We use a proactive Delivery Framework inspired by Disciplined Agile Delivery and PMBoK principles. This helps us maintain consistency and predictability while still staying flexible in fast-moving environments.

For me, the real difference is not any single capability, but the combination of experience, structure, and mindset that allows us to stay reliable while still adapting quickly.

How would you describe the dynamics within your team, and how do you foster collaboration and teamwork to achieve common goals?

Our team dynamics are built around collaboration, ownership, and transparency. We work in cross-functional teams where people are encouraged to take responsibility, share knowledge, and actively contribute to shared goals.

For me, teamwork works best when people trust each other, learn continuously, and feel responsible not just for their tasks, but for the overall outcome.

What measures do you take to support the professional development and growth of your employees? Do you offer training programs or opportunities for skill enhancement?

To support professional growth, we invest in continuous development through initiatives like our Growth Academy and mentorship programs within our company.

Could you share a notable success story or case study that exemplifies the impact your company has had on a client's business?

A notable example is our partnership with Bonnet, a UK-based EV charging startup. We developed a full-featured mobile MVP that integrated data from more than 17 charging networks, giving users access to over 65,000 charging stations. This helped Bonnet enter the market quickly, attract major investors, and scale effectively.

We always evaluate our work in every engagement with our clients through the lens of their business value. Our goal is not just to deliver software engineering services, but also to help our clients grow and achieve measurable long-term results.

What industries do you primarily cater to, and do you have a significant percentage of repeat clients? If so, what is the ratio of repeat clients?

We work across a broad range of industries, including Fintech, Healthcare, Manufacturing, Automotive, E-commerce, and Logistics. Over the years, this diversity has helped us build strong cross-domain expertise and apply learnings from one industry to another.

A significant part of our business is based on long-term relationships.

What initiatives does your company undertake to foster innovation and stay at the forefront of industry trends? Do you invest in research and development projects?

At Instinctools, innovation is embedded into how we approach software delivery and product development.

A key focus area right now is AI. We are actively investing in AI-powered SDLC practices and developing our Agentic AI framework, GENiE, which helps bring more intelligence and automation into enterprise systems and workflows. For us, this is not about experimenting with trends, but about making AI practically useful in real business environments.

Overall, innovation for us is very applied, as we try to turn emerging technologies into working solutions that solve real enterprise challenges.

How do you build and maintain strong relationships with your clients, and what mechanisms do you have in place for gathering and acting upon client feedback?

We provide a clear and consistent communication model with our clients, centered around a dedicated Account Executive who acts as a single point of contact and is typically aligned with the client’s timezone. This helps ensure transparency, responsiveness, and continuity throughout the engagement.

Feedback is an integral part of our delivery process. We run regular customer satisfaction reviews, which help us adjust and improve collaboration in real time. This approach is reflected in our high satisfaction levels: 90% of clients rate our services 5/5.

How has your company adapted to changes and challenges in the business landscape, and what strategies have you employed to ensure resilience and sustainability?

One of the key challenges across the industry has been the global talent shortage. In response, we’ve invested in our own educational initiatives to help develop talent internally and strengthen our long-term pipeline of specialists.

At the same time, we’ve transitioned from a traditional outsourcing model to a full-service engineering partner. This shift reflects how client needs have changed – from task-based execution to end-to-end ownership of digital products and transformation initiatives.

Resilience also comes from our global setup. With teams across Poland, India, Kazakhstan, and LATAM, we are able to ensure continuous delivery and at least four hours of working overlap with clients in any region.

Overall, our strategy has been to stay proactive rather than reactive – building capabilities and structures that allow us to adapt to change rather than be constrained by it.

What payment structure do you typically follow when billing clients? Is it Pay per Feature, Fixed Cost, or Pay per Milestone (phases, months, versions, etc.)?

We primarily use a Time & Materials (T&M) model, with billing done on a monthly basis. In many cases, especially for long-term collaboration, we use a Managed Capacity model.

We intentionally avoid rigid fixed-price contracts in most cases, as they limit flexibility and make it harder to adapt to changing requirements or evolving product needs. Our approach is designed to stay scalable and responsive throughout the development process.

Do you accept projects that meet your basic budget requirements? If yes, what is the minimum budget requirement? If no, what is the minimum budget you have worked with in the past?

Typically, we engage in projects starting from around $15,000, with the overall scope varying significantly depending on complexity and duration.

Can you provide an overview of the price range (minimum and maximum) of the projects your company worked on in 2025?

In practice, project budgets range from smaller initiatives starting from $15,000 to multi-million-dollar long-term engagements.

What technological capabilities does your company possess, and are there any ongoing or planned investments in technology infrastructure or tools to enhance your services?

We have deep technical capabilities across a broad modern technology stack, including core languages and frameworks such as Java, Python, Go, JavaScript, React, Angular, .NET, and many others.

In the AI and data space, we work with tools and frameworks such as LangChain and PyTorch, as well as Gen-AI platforms and advanced machine learning toolkits to build production-grade AI solutions.

We are also strongly aligned with major cloud ecosystems, maintaining certified partnerships with AWS, Google Cloud, and Microsoft Azure.

In terms of ongoing investment, a significant focus right now is on strengthening our AI capabilities and expanding our Agentic AI framework, as well as further enhancing our cloud-native delivery practices.

Where do you envision your company in the next 10 years? What are your long-term goals and aspirations for growth and development?

In the next 10 years, I see Instinctools evolving further into a global technology partner that helps enterprises not only build software but fundamentally rethink how they operate through digitalization and AI.

From an organizational perspective, we aim to grow in a sustainable way—strengthening our global presence, deepening our engineering excellence, and continuing to invest in talent development and education as a core part of our DNA.
