Intelligent and effective migration to DitaWorks

We had a non-standard semi-Dita system for our technical documentation. Instinctools did a great job converting the content to standard Dita, and migrating it to their DitaWorks software.

The DitaWorks software is a pleasure to use. It is easy to see where topics and images are used. I also often use the functions to find unlinked topics, as well as the topic histories. Our technical documentation team would not be able to handle the increased workload without the productivity improvements that DitaWorks has given.

Instinctools upgraded a large volume of semi-compliant Dita content to Dita content, and migrated it to their Ditaworks SaaS system. As part of the initial project, they also built a custom interface to our company website CMS for document handling (product association, new release, update, removal). They have also done a number of other customisations and improvements since the initial project.

What is it about the company that you appreciate the most?

Instinctools is good at understanding the technical issues - once an issue is outlined, they do not need repeated explanation. They also do not simply accept a proposed solution, but they think about it and propose a better solution. I was really impressed by the custom interface they built for us - we outlined the requirements, and they implemented them in a user-friendly way that makes the interface a pleasure to use.

What was it about the company that you didn't like which they should do better?

I would like them to have more DitaWorks customers, especially since it's a good Dita CCMS for a mid-sized company.

We approached Instictools for a client-managed, time & materials contract. Instictools provided suitable engineering resources and together we had to manage those resources through challenging times, the emphasis here is in the term "together". Instictools' handling was driven by the maxim of caring for both us, the client, and their developers, keeping an eye on a long term relationship. It is not always easy to strike a good balance and difficult choices had to be made. The resources they provided have been a great fit, and the one exception to that was addressed as a common problem, which allowed us to arrive at an outcome we both agreed served the interests of the project and the person's career development. I am the CEO and Founder of Instinctools.
What inspired the founding of your company, and what is the story behind its inception?
The company was founded in 2000, when we started Instinctools in Stuttgart, Germany. Today, its headquarters are in Maryland, reflecting a deliberate expansion into the US market and closer alignment with global enterprise clients. 

We were driven by a simple idea: software should feel natural to use. That’s actually where the name Instinctools comes from – “instinctive tools”.

In the early years, we were very much a product-focused startup, experimenting, learning, and refining our vision. A defining moment came about five years in, when we secured our first Fortune 500 client – Mercedes-Benz (then Daimler). We worked with them on a web-based user support system, and that experience really shaped our future direction. It pushed us to evolve beyond a product company and start thinking more broadly about solving complex business challenges through technology.
What are the core values and principles that drive your company's culture, and how do you ensure alignment with these values across your team?
At Instinctools, our culture is built around a few core principles: a commitment to excellence, transparency in how we operate, and personal responsibility at every level of the organization.

For me, these aren’t just abstract values – they have to be reflected in how we work. That’s one of the reasons we’ve invested in building a strong operational foundation, including multiple ISO certifications across quality, security, and compliance. It’s a way to make sure our standards are not just stated, but consistently applied.

Alignment, however, goes beyond processes. Our specific and unique approach in software development – the delivery framework, in particular – helps keep everyone aligned, ensuring that expectations are clear and that teams stay connected to both client goals and company standards.

Ultimately, culture is about consistency. It’s what people experience day to day, not what’s written on paper.
Can you highlight some of the key achievements or milestones your company has accomplished since its inception?
Our first Fortune 500 client, Mercedes-Benz, was a pivotal moment because it validated our capabilities and showed us that we could operate at an enterprise level.
Another important milestone was in 2009, when we launched DITAworks Webtop, our first enterprise-grade SaaS product.

In 2025, we launched our AI Adoption Workshop program, helping enterprises move from experimentation to real implementation of AI in business processes. This reflects a broader shift in our focus toward applied, practical AI in enterprise environments.

And in 2026, we announced GENiE, our framework for enterprise AI agents, which represents the next step in how we think about building intelligent, adaptive systems for business use cases.

Each of these milestones represents a step in our evolution – from a small product startup to a global technology partner.
Could you explain your company's business model? Do you primarily operate with an in-house team or utilize third-party vendors/outsourcing?
At Instinctools, we primarily operate with a strong in-house team of over 400 full-time professionals, including software engineers, data analysts, UX designers, and AI experts. Building and growing our own talent base has always been central to how we ensure quality, accountability, and continuity in delivery.

We work with our clients through several engagement models, depending on their needs and stage of maturity.

Our default approach is a dedicated team model, where we provide self-managed, cross-functional teams that integrate closely with the client’s organization. In many cases, we also support IT staff augmentation, helping companies quickly scale their existing engineering capacity with experienced specialists.

Also, we establish offshore development centers for organizations that require long-term, scalable engineering capabilities embedded into their processes.

Overall, while our core strength lies in our in-house expertise, the model is flexible by design. We aim to adapt to the client’s context rather than forcing a single way of working.
How does your company differentiate itself from competitors in the industry?
I believe our key differentiator is our 25 years of domain expertise, which gives us a strong foundation for understanding both legacy systems and modern digital ecosystems.

At the same time, we remain technology-agnostic. For us, the goal is never to push a specific stack, but to choose the right tools and architecture for each individual business problem.

We use a proactive Delivery Framework inspired by Disciplined Agile Delivery and PMBoK principles. This helps us maintain consistency and predictability while still staying flexible in fast-moving environments.

For me, the real difference is not any single capability, but the combination of experience, structure, and mindset that allows us to stay reliable while still adapting quickly.
How would you describe the dynamics within your team, and how do you foster collaboration and teamwork to achieve common goals?

We provide a clear and consistent communication model with our clients, centered around a dedicated Account Executive who acts as a single point of contact and is typically aligned with the client’s timezone. This helps ensure transparency, responsiveness, and continuity throughout the engagement.

Feedback is an integral part of our delivery process. We run regular customer satisfaction reviews, which help us adjust and improve collaboration in real time. This approach is reflected in our high satisfaction levels: 90% of clients rate our services 5/5.

One of the key challenges across the industry has been the global talent shortage. In response, we’ve invested in our own educational initiatives to help develop talent internally and strengthen our long-term pipeline of specialists.

At the same time, we’ve transitioned from a traditional outsourcing model to a full-service engineering partner. This shift reflects how client needs have changed – from task-based execution to end-to-end ownership of digital products and transformation initiatives.

Resilience also comes from our global setup. With teams across Poland, India, Kazakhstan, and LATAM, we are able to ensure continuous delivery and at least four hours of working overlap with clients in any region.

We primarily use a Time & Materials (T&M) model, with billing done on a monthly basis. In many cases, especially for long-term collaboration, we use a Managed Capacity model.

We intentionally avoid rigid fixed-price contracts in most cases, as they limit flexibility and make it harder to adapt to changing requirements or evolving product needs. Our approach is designed to stay scalable and responsive throughout the development process.
