Please provide your feedback on how Goodfirms has contributed to increasing your visibility among potential clients.
Goodfirms has been a solid platform for us. It gives potential clients a place to see verified reviews and compare agencies, which matters when you're trying to stand out in a crowded market. For a boutique shop like ours, every bit of visibility counts. The profile serves as another touchpoint for businesses researching SEO, and that's led to some quality leads. It's not our main lead source, but it definitely helps build credibility when prospects are doing their homework.
Please introduce your company and describe your role within the organization.
I'm Chris Raulf, founder and CEO of Boulder SEO Marketing. I started this company about 15 years ago after nearly 30 years in SEO, when Google was still called BackRub. We're a boutique AI-powered SEO agency headquartered in Boulder, Colorado. I handle all initial sales calls myself to ensure we're a good fit before we take anyone on. My background is in international marketing and localization, which is why I speak globally about SEO and AI. If you search for "international SEO expert," you'll find my personal website at the top. That's intentional.
What inspired the founding of your company, and what is the story behind its inception?
Honestly? I read my horoscope. I'm not kidding. I was 40, working as a marketing executive at a software company, just gone through a divorce, and I read this horoscope that said if I didn't make a drastic change that day, I'd regret it forever. I stepped out of the shower, sat down with a towel around my waist, and wrote my resignation letter. I had two months of savings and had just bought a house, but I knew if I didn't do it then, I never would. Six weeks later, I was profitable. That was around 2009, right after the financial crisis, and everyone told me I was crazy. But I saw the shift to digital marketing happening and knew this was my shot.
What are the core values and principles that drive your company's culture, and how do you ensure alignment with these values across your team?
The first principle is transparency. I give prospects my personal cell phone number, and I tell them straight up what's realistic and what's not. Second is results over excuses. We either move the needle or we don't, and I want clients who care about data, not just activity reports. Third is continuous learning. SEO changes constantly, especially with AI reshaping everything, so if my team isn't learning, they're falling behind. I ensure alignment by personally participating in hiring and making sure everyone understands we're not about selling packages. We're about solving problems. If someone doesn't fit that mindset, they don't last here.
Can you highlight some of the key achievements or milestones your company has accomplished since its inception?
The big one was surviving Google's 2021 core update that wiped out 80% of our organic traffic. That forced me to completely rethink our approach, which led to the development of our Micro SEO Strategies methodology. That methodology now consistently moves pages from pages 2-3 to page one in weeks, not months. I've become an SE Ranking Brand Ambassador, teach at the University of Strasbourg's Master's program, and speak at global conferences. DigiMarCon featured my presentation on AI-powered SEO strategies. We've also built the BSM Copilot AI tool, which cut our project timelines from 13-15 weeks down to 4-6 weeks. That's game-changing for efficiency.
Could you explain your company's business model? Do you primarily operate with an in-house team or utilize third-party vendors/outsourcing?
We're a hybrid model. The core leadership team is here in Colorado, including my business partner Daniel Burns, who ran a web design agency in LA for 20 years before joining me. We have about 20 people total. I use team members in the Philippines for research and content support because they're motivated, skilled, and cost-effective. Our developers are in Brazil. But here's the thing: I'm heavily involved in hiring because everyone represents me and the work we put out. We don't outsource to random vendors. Everyone on the team is trained on our Micro SEO methodology and how we use AI. It's a lean operation, which keeps us agile.
How does your company differentiate itself from competitors in the industry?
Three things. First, our proprietary Micro SEO Strategies methodology focuses on low-hanging fruit—pages already ranking on pages 2-3 — and moves them to page one quickly. We're not trying to rank for everything. We're surgical. Second, we're human-driven, AI-assisted, not the other way around. AI handles the grunt work of research, but humans create the strategy and content. Third, you get me and Daniel directly, not some junior account manager who doesn't know what they're doing. We're a boutique shop, so you're working with the founders. That level of access is rare, and it matters when things need to move fast or get fixed.
How would you describe the dynamics within your team, and how do you foster collaboration and teamwork to achieve common goals?
We operate like a Swiss watch, which makes sense given where I'm from. Everyone knows their role, but there's constant communication. Daniel handles the operations and technical side. I handle sales, strategy, and client education. Our team uses Monday.com for project management, so nothing falls through the cracks. Collaboration happens through regular check-ins, shared tools, and a culture that encourages asking questions. I don't want people guessing or going rogue. If someone's stuck, they speak up, we figure it out together, and we move forward. That's how you deliver consistent results without burning people out.
What measures do you take to support the professional development and growth of your employees? Do you offer training programs or opportunities for skill enhancement?
Everyone on my team gets trained on the latest AI tools and SEO techniques. We created an entire prompt engineering course that clients also take, so my team goes through it too. I speak at conferences and bring back what I learn. We also encourage team members to get certifications and stay current with Google's updates. The SEO industry moves fast, and if you're not learning, you're dying. I invest in tools like SE Ranking, Google's native platforms, and our BSM Copilot AI system, and I make sure everyone knows how to use them effectively. Growth isn't optional here. It's expected.
Could you share a notable success story or case study that exemplifies the impact your company has had on a client's business?
One of my favorites is an exterior painter in Boulder. Her website was stuck on page three for "exterior painter Boulder." We implemented our Micro SEO strategy on her homepage, optimized her Google Business Profile, and within weeks, she jumped to the number one spot in both the map pack and organic results. Her lead volume went through the roof. Another example is our own site. After the 2021 Google update crushed us, we rebuilt using our new methodology and now consistently rank for highly competitive terms like "SEO agency Boulder" and "international SEO expert." If it works for us, it works for clients. That's our proof.
What industries do you primarily cater to, and do you have a significant percentage of repeat clients? If so, what is the ratio of repeat clients?
We work across industries, but we do a lot with local service businesses, healthcare practices, professional services, and e-commerce. Any business with a defined geographic service area or niche market. As for repeat clients, we structure engagements as six-month sprints, and a good percentage extend beyond that initial period. About 80-90 % of clients continue working with us after the first six months because they see results. The ones who don't usually have budget constraints or decide to take things in-house, which is fine. We're not for everyone, and I'm upfront about that from day one.
What initiatives does your company undertake to foster innovation and stay at the forefront of industry trends? Do you invest in research and development projects?
We're constantly testing. When AI started blowing up, I spent six days straight building a prompting sequence that became the foundation for our BSM Copilot AI tool. That tool now automates hours of research and competitive analysis. We also track AI Overviews, Generative Engine Optimization, and how platforms like ChatGPT and Perplexity are changing search. I attend and speak at conferences such as DigiMarCon, AgencyCon, and ELIA to stay plugged in to what's happening globally. We run webinars every quarter to educate clients and prospects. Innovation isn't a side project. It's baked into how we operate every single day.
Please share some of the most sought-after services that clients approach your company for.
Most clients come to us for organic SEO, specifically our Micro SEO methodology that focuses on getting quick wins by improving pages already ranking on pages 2-3. Local SEO is vast, especially Google Business Profile optimization and location page strategies. Content creation using our Universal Content Engine system is another big one. That system turns sales calls and consultations into ranking content by capturing real expertise rather than generic fluff. We're also getting more requests for GEO, optimizing for AI search platforms, which is becoming critical as Google rolls out AI Overviews across the platform.
How do you build and maintain strong relationships with your clients, and what mechanisms do you have in place for gathering and acting upon client feedback?
I give every client my personal cell phone number on day one. If they need to call me, something's gone sideways, but they know they can reach me. Daniel and I are both involved in client communication, especially in the early stages. We use Monday.com to keep everything organized and transparent. Clients get monthly reports and regular check-ins, and we restrategize every 3 to 4 months based on what's working. Feedback comes through those conversations, and we adjust on the fly. I'm not interested in clients who just pay invoices and disappear. I want partners who are invested in the process and tell us what's working and what's not.
How has your company adapted to changes and challenges in the business landscape, and what strategies have you employed to ensure resilience and sustainability?
The 2021 Google core update was a wake-up call. We lost 80% of our traffic overnight. Instead of panicking, I spent a weekend rethinking everything and developed the Micro SEO methodology. That shift saved us and made us stronger. We also leaned hard into AI, building the BSM Copilot tool that made us faster and more efficient. We had to let three people go because AI handled what they were doing, which was tough, but it's the reality of where the industry is headed. The lesson? Adapt or die. SEO isn't static. The businesses that survive are the ones willing to burn their old playbook and build a new one when the landscape shifts.
What payment structure do you typically follow when billing clients? Is it Pay per Feature, Fixed Cost, or Pay per Milestone (phases, months, versions, etc.)?
We work on a monthly retainer model, structured as six-month engagements. Most clients fall into the $2,000-$5,000 per month range, depending on the scope. I recommend that clients start at the $ 3,000-per-month level for meaningful work. That comes out to $18,000 over six months. We're not a pay-per-feature shop. SEO doesn't work that way. You need consistent effort over time to see results. Some clients spend more if they need custom projects, such as AI integration or extensive content production. We're flexible, but anything under $2,000 a month won't get you the attention and resources needed to move the needle.
Do you accept projects that meet your basic budget requirements? If yes, what is the minimum budget requirement? If no, what is the minimum budget you have worked with in the past?
Our minimum is $2,000 per month, but I recommend clients start at $3,000 if they want real results. Anything lower than $2,000 just won't give us enough runway to do the work properly. I've had clients try to negotiate lower, and I tell them straight up: you get what you pay for. If the budget is tight, I'd rather they wait until they're ready to invest properly than waste money on half-measures. That said, we've worked with smaller budgets in the past when it made strategic sense, but those are rare exceptions, not the rule.
Can you provide an overview of the price range (minimum and maximum) of the projects your company worked on in 2024?
Our typical range is $2,000 to $5,000 per month for ongoing SEO work, which translates to $12,000 to $30,000 over a six-month engagement. Some clients go higher if they need custom projects, extensive content production, or technical builds. On the lower end, we've done smaller projects for startups or businesses testing the waters, but those are usually in the $10,000 to $15,000 range for specific deliverables. On the high end, we've had clients spend $60,000 or more over the course of a year when scaling aggressively and needing comprehensive support. The sweet spot for most clients is around $18,000 for six months.
What technological capabilities does your company possess, and are there any ongoing or planned investments in technology infrastructure or tools to enhance your services?
We built the BSM Copilot AI tool on Google Gemini, which handles research, competitive analysis, and content outlining. That tool cut our project timelines in half. We use SE Ranking as our core SEO platform, and I'm a Brand Ambassador for them. Google Search Console, Analytics, and Business Profile tools are non-negotiable. We also use Featured.com for digital PR and authority-building, and we're exploring API integrations to automate workflows further. On the content side, we have the Universal Content Engine that transforms sales call transcripts into ranking content. We're constantly testing new AI platforms like Claude, ChatGPT, and Perplexity to stay ahead of where search is heading.
Where do you envision your company in the next 10 years? What are your long-term goals and aspirations for growth and development?
In 10 years, I see Boulder SEO Marketing as the go-to boutique agency for businesses that want cutting-edge AI-powered SEO without the bloat of a big agency. I want to expand our footprint across Colorado with offices in key cities, but I don't want to lose the personal touch that makes us different. I'm also working on productizing our Universal Content Engine so other agencies can use it. Long term, I want to be known not just as an SEO expert but as the person who helped businesses navigate the shift from traditional search to AI-driven discovery. That means more speaking, more education, and continued innovation. I'm not interested in building a massive agency. I'm interested in creating the best one.
