We selected this specific vendor since the pieces in their portfolio appeared to be really similar to what we would require for our upcoming game. My name is Suman BK, and I am the CEO and Co-Founder of Juego Studios. Juego Studios is a game development company and co-development partner for studios, publishers, and enterprises worldwide. Founded in 2013, we have built a global presence across the USA, UK, India, and GCC, supporting clients across mobile, PC, console, and immersive platforms.

Today, Juego Studios has 250+ specialists across game design, engineering, game art and animation, QA, LiveOps, porting, and dedicated team services. Our teams work extensively with Unity and Unreal Engine, and we support clients from early concept and prototyping through launch and post-launch operations.

Our clients include Disney, Sony, Warner Bros. Games, Tencent, and Zynga, among others. We are ISO 9001:2015 certified, and our work has been recognized by Forbes India, Silicon India, and Brand Vision.

In my role as CEO, I set the strategic direction of the studio, maintain our key client relationships, and ensure our teams continue to improve how we deliver games for clients across platforms and production models. My background as an engineer and software architect shapes how I think about building teams and solving complex production challenges.

What is the story behind starting this company?

I have been a gamer my entire life. Before founding Juego Studios, I worked as a programmer and game architect, so gaming was always where my attention went. When mobile gaming started to take off in the early 2010s, I saw a clear opportunity for a production partner from India to serve global publishers at the quality, communication, and delivery standards they expected.

That gap was the opportunity. I co-founded Juego Studios with a team of five, starting with mobile game development and building our reputation one project at a time. "Juego" means "game" in Spanish, a nod to the global ambition we had from day one. Over time, we expanded into co-development, outsourcing, LiveOps, porting, and PC and console game development, following where our clients needed us most.

What we built is not just a studio. It is a long-term production partner for publishers and developers who need capacity, creative depth, and execution reliability they can depend on.

What are the core values and principles that drive your company's culture, and how do you ensure alignment with these values across your team?

At Juego Studios, our work is guided by four principles we have held since the beginning: quality without compromise, transparency in every partnership, continuous investment in our craft, and a genuine passion for games.
Quality shows up in how we hire, how we run projects, and how we measure success. Transparency means clients always know what is happening on their project and why. We invest continuously in our team's skills and processes so we stay ahead of where the industry is going. And the passion for games is what keeps standards high without anyone having to enforce them.
These values are reflected in the long-term partnerships we have built with studios and publishers worldwide, where clients often return to us across multiple projects, platforms, and service lines.

Can you highlight some of the key achievements or milestones your company has accomplished since its inception?

There are a few milestones I'm particularly proud of.
  • Client caliber: Being trusted by Disney, Sony, Warner Bros. Games, Tencent, and Zynga is not something that happens by chance. These organizations have rigorous partner evaluation processes. Being selected, retained, and recommended by clients at that tier is the strongest validation of what we do.
  • Proprietary AI innovation: We built JAI—our own AI production framework that enables idea to prototype in weeks so that the game can be put into real production faster with better quality.
  • Titles that moved the needle: Our involvement in recognized titles and long-running game ecosystems, including projects such as NBA 2K21, School of Dragons, Avakin Life, Ghostbusters: Spirits Unleashed, and RollerCoaster Tycoon Classic, is a major milestone. Each project required a different kind of production discipline, from AAA art standards and live game support to legacy title adaptation and cross-platform delivery.

Could you explain your company's business model? Do you primarily operate with an in-house team or utilize third-party vendors/outsourcing?

Juego Studios operates entirely with an in-house team. We do not use third-party vendors or freelance networks. This is non-negotiable because quality and accountability require direct ownership of the work.

We engage clients through three models:
  • Full-cycle game development outsourcing: We take complete ownership of a title from game design and concept art through engineering, QA, and store submission, delivering it as a fully managed engagement. This suits publishers and studios who want a single accountable partner for an entire production.
  • Co-development: We integrate into an existing production as an extension of the client's team, taking ownership of a defined scope, a feature set, an art pipeline, or a game system, while the client retains overall creative and production control. This is one of the models clients choose most often when they need flexibility, continuity, and production ownership without giving up creative control.
  • Dedicated team (outstaffing): We provide a dedicated group of developers, artists, designers, or QA specialists who embed directly into the client's team, working within their tools, processes, and sprint cadence. This model suits studios scaling up for a specific title or long-term capacity needs.

Many long-term clients use a combination of all three, depending on where they are in the production cycle.

Several things set Juego Studios apart, especially for studios and publishers looking for long-term production reliability.

The first is JAI, our proprietary AI-assisted production pipeline built specifically for game development, trained on a decade of experience. It helps compress concept-to-prototype timelines while keeping senior talent focused on the creative and technical decisions that require real judgment.

The second is accountability beyond launch. We instrument, soft-launch, and iterate against D1, D7, and D30 retention benchmarks so clients have a partner focused on product performance, not just delivery.

Third, we are end-to-end under one roof. Design, art, engineering, QA, porting, and LiveOps are all handled by in-house teams under one contract. That means no handoffs, no context loss, and stronger continuity across the project lifecycle.

Finally, our 10+ years of track record speaks for itself: 200+ shipped titles, 250+ specialists, and experience with clients including Disney, Warner Bros. Games, Sony, Tencent, and Zynga. Everything we build belongs entirely to the client, with full IP transfer, NDAs before the first call, and zero asset reuse.

How would you describe the dynamics within your team, and how do you foster collaboration and teamwork to achieve common goals?

We operate on a pod-based structure where artists, engineers, designers, producers, and QA work together as one cross-functional unit on each project, rather than in siloed departments. Problems get caught early, decisions move faster, and clients have one point of contact with visibility across every discipline.

Depending on the client’s pipeline, our teams work inside tools such as Jira, Slack, Microsoft Teams, Git, Perforce, Unity, Unreal Engine, and other production workflows the client already uses.

We also invest in keeping our pods stable over time. A client returning for a second project should not have to restart context from zero. In outsourcing and co-development, that continuity matters.

What measures do you take to support the professional development and growth of your employees? Do you offer training programs or opportunities for skill enhancement?

We support employee growth through a combination of structured learning, project exposure, internal reviews, and mentorship from senior leads.
Game development changes constantly, so our teams need to stay current with engines, platform requirements, art workflows, optimization practices, and production tools. We encourage continuous skill development across Unity, Unreal Engine, art pipelines, QA practices, LiveOps, and emerging AI-assisted workflows.
A lot of learning also happens through production itself. Junior and mid-level team members work under experienced leads, receive feedback during sprint reviews, and gradually take on more ownership as they grow. For us, professional development is not separate from delivery. It is built into how teams work every day.

  • AI-Powered Engineering: RollerCoaster Tycoon Classic: We ported Atari's RollerCoaster Tycoon Classic from PC to mobile using our AI-accelerated pipeline, bringing a legacy title to a new platform faster and leaner, with AI compressing the porting and optimization workload.
  • Live Ops That Grow Audiences: School of Dragons: We ran live ops for School of Dragons, supporting its growth to 30M+ registered players globally and a top-20 free app / top-10 free game ranking with sustained content and event operations that kept a live title climbing the charts.
  • Retention at National Scale: BGMI India: Casual games & live ops for one of India's largest games. We built the casual games and live ops content layer for BGMI, where every point of retention compounds across a 200M+ user funnel.

What industries do you primarily cater to? Are your customers repetitive? If yes, what is the ratio of clients that has been repetitive to you?

Our primary focus is the gaming industry: game publishers and studios across mobile, PC, and console, from AAA and mid-core to casual and indie. That accounts for roughly 90% of our work, whether it's art outsourcing, full-cycle development, or co-development.

The remaining portion is media and entertainment companies entering the gaming space, like brands and studios building their first interactive title and corporates exploring gamification, though we're selective there. 
Many relationships have been running for 5+ years across multiple titles and service lines. When someone trusts you with one game and comes back with the next, that's the only metric that really matters.

What initiatives does your company undertake to foster innovation and stay at the forefront of industry trends? Do you invest in research and development projects?

Our biggest innovation investment has been JAI, our proprietary AI-assisted production pipeline for game development, helping teams move faster from idea to playable prototype while keeping senior review at the center of decision-making.
We are careful about how we use AI. The goal is not to replace creative or technical judgment, but to remove repetitive production bottlenecks and give senior talent more time to focus on quality, gameplay, performance, and polish.

Beyond JAI, we continuously invest in team capability across engines, platform requirements, art tools, multiplayer systems, LiveOps workflows, and production management. When our teams stay current, clients benefit through faster problem-solving and better execution.

Pay per milestone (our default): Billing is tied to clearly defined phases, deliverables, or versions agreed up front. Each milestone has a defined scope and acceptance criteria, so you pay against demonstrable progress and always have visibility and control over budget versus output.

Do you accept projects that meet your basic budget requirement? If yes, what is the minimum budget requirement? If no, what is the minimum budget you have worked with in the past?

We evaluate projects on fit and scope rather than a rigid budget cut-off. If the engagement is well-defined and we're the right partner to deliver it, we're open to the conversation. That said, because we staff senior, production-grade teams, our engagements typically start from $30K, and we've flexibly scaled from focused, smaller pieces of work up to large, multi-year co-development and full-cycle programs.

Can you provide an overview of the price range (minimum and maximum) of the projects your company worked on in 2025?

In 2025, our engagements spanned a wide range depending on scope and model, from focused, well-defined projects starting at around $25K up to large, multi-year co-development and full-cycle programs billing $1M+. This reflects how we work across the spectrum: smaller, specialized pieces of work (a feature, an art package, a co-dev pod) at the lower end, scaling all the way up to end-to-end game production and long-running LiveOps partnerships at the top end.

What technological capabilities does your company possess, and are there any ongoing or planned investments in technology infrastructure or tools to enhance your services?

Our technical depth spans the full production stack for modern game development.
  • Engines: Our engineering teams work in Unity and Unreal Engine 5 at a production depth that goes well beyond opening a project file. We understand rendering pipelines, performance optimization, and platform-specific constraints at a shipped-title level.
  • Platforms: We develop and port across iOS, Android, PC (Windows, Mac, Steam), PlayStation, Xbox, and Nintendo Switch.
  • Specialized systems: Our engineers have production credits in areas like multiplayer and netcode, LiveOps infrastructure, procedural generation, AI-driven NPC behavior, physics simulation, and real-time rendering.
