What inspired the founding of your company, and what is the story behind its inception?
We started Pragmatic Coders in 2014 because we were tired of watching companies build software that looked good on paper but didn’t work in practice.

Back then, a lot of teams were still chasing certifications, sticking to processes that made zero business sense, and delivering features that no one needed. We thought: it has to be possible to build products in a way that’s faster, more honest, and actually delivers value.

That’s why we created a company where product thinking comes first. Where saying “no” to a useless feature is as important as building a clever one.

Over the years, this mindset led us from Agile consulting to full-cycle product development, and more recently, to AI. Because let’s be honest: with the rise of LLMs and AI agents, you either adapt fast or get left behind. We help clients do the former.
What are the core values and principles that drive your company's culture, and how do you ensure alignment with these values across your team?
A few things matter most to us:
  • Ownership – If you notice something’s off, you don’t wait for someone else to fix it. You act.
  • Real value – Busywork doesn’t count. We focus on what genuinely helps our clients or teammates.
  • Pragmatism – If there’s a simpler way to do something, we’ll take it.
  • Team mindset – We work together, not side by side. People help each other without being asked.
  • Growth – Everyone’s expected to keep learning. Not in theory, but as part of the job.
How We Ensure Alignment Across the Team
We don’t keep people in line with procedures, but look for people who think like we do. You can tell during the interview if someone wants to get things done or just tick off sprint tasks.

There’s no ladder to climb here. Everyone can make decisions. If they mess up, fine. Next time they’ll do better. People talk to each other a lot. In teams, in 1:1s, in Demo Days, and Monday Talks.

Feedback doesn’t wait for a quarterly review. If something bugs you, speak up. We also make sure everyone has time and budget for it. Books, courses, a mentor, or real project challenges.
Can you highlight some of the key achievements or milestones your company has accomplished since its inception?
Key achievements

MedTech platform in 6 weeks
Right in the middle of the pandemic, when most teams were stuck, we built a fully working patient portal for WithHealth. Six weeks later, it was live.

Kitopi → unicorn
They started out as a startup with an idea. We joined as their product team, helped structure the process, built the platform, and delivered the early versions. Today, they’re a unicorn.

Atom Bank
We assembled an entire product team for them, remote from day one, fully independent,  and helped Atom become the UK’s first fully digital bank.

Web3 with 63,000 users in 3 weeks
For Common Wealth, we designed and delivered a full blockchain-based investment platform. Three weeks after launch, they had 63,000 users.

Scrum Summit 2025, 1st place
This wasn’t an award for nice slides, but for real transformation. Over several years, we changed how our whole company works.

Milestones

2014 – Started in Kraków
We (me and the other co-founder, Marcin Dziedzic) started out in Kraków, already the biggest IT hub in Poland. We had a small team, but really big plans: build products that make sense and work differently from the typical software house model.

2015 – The year things got going
After one year, we had 18 people on board and four international clients.

2017 – Blockchain before it was cool
Our first Web3 projects came in because we were one of the few teams in Europe that could not only write smart contracts but understand why they mattered.

2018 – FinTech goes full-time
The team kept growing, and so did our financial know-how. We started building investment platforms, trading systems, banking tools, and today I believe we have one of the biggest domain knowledge bases among software houses in Poland.

2020 – MedTech during the pandemic
We partnered with WithHealth, the US healthcare startup I mentioned earlier. We delivered the product in just 6 weeks, in the middle of the COVID pandemic, and proved that yes, we can. Also, the manager from the project came back to us 3 years later, with another medtech project.

2021 – Kitopi becomes an unicorn
They started with us when they were still under the radar. We helped shape the product, the team (we built a software development hub for them here, in Kraków), and became a unicorn. Later, Kitopi even hired the team directly as full-time members of their development team.

2022 – Teaming up with Atom Bank
Atom was the UK’s first fully digital bank. They needed a team that knew how to build, but also how to think in FinTech terms. They trusted us - and stayed.

2023 – Real healthcare impact
We kicked off a big project with a US-based MedTech company that was serious about making healthcare more accessible. No buzzwords, just well-designed tools.

2024–2025 – AI becomes the default
More and more projects now focus on agents, automation, and real-world LLM use. This isn’t “experimentation” anymore - these are working systems that change how our clients operate. And that’s exactly the direction we’re moving in.
Could you explain your company's business model? Do you primarily operate with an in-house team or utilize third-party vendors/outsourcing?
We operate entirely with an in-house team. Our cross-functional teams (developers, designers, product managers, AI experts) work directly with clients from idea to launch. This gives us full control over quality, speed, and alignment.

We’ve also returned to working from the office, and that’s a GAME CHANGER. The entire team in the office = faster feedback loops, spontaneous problem solving, and a stronger team culture. That directly translates into better results for our clients.
How does your company differentiate itself from competitors in the industry?
We’re here to become the most effective software company in the world.

And, as I already said, we aim to be more than a software house - a true product partner. That means at Pragmatic Coders we don’t just build what we’re told; we challenge assumptions (e.g., we ask clients why they need a specific feature and if they are 100% sure they really need it), help shape the product, and stay focused on delivering business value - that’s why our teams almost always consist of not just developers, but also product managers and UX designers, at least partially.
How would you describe the dynamics within your team, and how do you foster collaboration and teamwork to achieve common goals?
Everything here is built on trust, ownership, and open communication. We don’t have much hierarchy. Decisions are made where the problem is, and every voice counts.

We work in cross-functional teams (developers, designers, product people) because we’ve learned this simply works best. Feedback is normal, not something special. We share knowledge during code reviews, demos, and retros.
What measures do you take to support the professional development and growth of your employees? Do you offer training programs or opportunities for skill enhancement?
Juniors get a mentor and aren’t left on their own. Knowledge moves around the team all the time, not just during onboarding. We run Demo Days, Monday Talks, chapter meetings, Lean Coffee, and other formats that let us learn from each other and try out new things. Everyone gets their own budget for courses, books, conferences, and certifications.

The “bench” (a group of technical staff not currently assigned to a project but retained for future work) at Pragmatic Coders is at the same time our R&D team. So, if a developer, PM, or designer lands on the bench, we engage them in internal projects, PoCs, etc. (lately related mostly to AI agents).
Could you share a notable success story or case study that exemplifies the impact your company has had on a client's business?
One story I’m especially proud of is our work with Kitopi. They started in 2018 with a bold idea around cloud kitchens. Not many people even knew what that meant back then. We joined early and helped build their tech hub in Kraków from the ground up.

Their team went from 7 to nearly 60 engineers in just a couple of years. We built trust, worked side by side, and eventually took ownership of entire products. A few of our people even joined them full-time as technical leaders, which I see as a big win on both sides.

Eventually, with our help, Kitopi became a unicorn!

For me, it’s a perfect example of how we like to work. Embedded, committed, and focused on real impact. Not just delivering features, but helping shape the product and the business.
What industries do you primarily cater to, and do you have a significant percentage of repeat clients? If so, what is the ratio of repeat clients?
We mostly work in FinTech, MedTech, and now AI, especially around agent development. A good chunk of our work comes from returning clients who stick with us because we deliver. Nearly 65–75% of our clients are referrals and returning customers.
What initiatives does your company undertake to foster innovation and stay at the forefront of industry trends? Do you invest in research and development projects?
We stay ahead by investing in R&D, experimenting with new tech, especially AI, and encouraging a culture of curiosity. Our teams run internal projects, host tech talks, and share knowledge regularly. We also set aside time and budget for learning, so people can explore, test ideas, and push boundaries.
Please share some of the most sought-after services that clients approach your company for.
Our clients value our product-oriented approach. It's common for them to come to us not only with a product idea, but also when they're dissatisfied with their current vendors or even internal teams - especially returning clients and those referred to us.
How do you build and maintain strong relationships with your clients, and what mechanisms do you have in place for gathering and acting upon client feedback?
We keep client relationships strong with trust, clear communication, and steady delivery. Feedback comes through NPS, product demos, reviews, and daily chats, and we keep improving based on it.
How has your company adapted to changes and challenges in the business landscape, and what strategies have you employed to ensure resilience and sustainability?
We stay Agile. We actively monitor new trends, technologies and global changes to adapt fast. We diversify our portfolio - we work across FinTech, MedTech, and AI to reduce dependency on any single sector. We also create new services or modify existing ones, and constantly look for new possibilities.

Internally, we take a proactive, people-first approach. We regularly retrain and reskill team members to match shifting demand. We track market signals early and adjust based on that (slowing hiring or reallocating people before things get tight). When client work slows, we keep teams engaged through internal initiatives and R&D. We prefer redeployment over reduction, as we believe it’s better to focus on matching people to new roles or teams instead of letting them go.
What payment structure do you typically follow when billing clients? Is it Pay per Feature, Fixed Cost, or Pay per Milestone (phases, months, versions, etc.)?
We’re flexible, but most of our work runs on time & materials with bi-weekly billing. With more and more AI leads, we observe that clients are becoming interested in fixed-price options, and since we aim to become the most effective software company in the world, we are not afraid to experiment with this approach as well.
Do you accept projects that meet your basic budget requirements? If yes, what is the minimum budget requirement? If no, what is the minimum budget you have worked with in the past?
Yes, we take on projects that meet our base budget. The minimum we typically work with is $25,000+, depending on scope and timeline. We focus on long-term value, so we look for partnerships where we can make a real impact, not just one-off builds.

What technological capabilities does your company possess, and are there any ongoing or planned investments in technology infrastructure or tools to enhance your services?
Web & Mobile Development: Modern stacks like React, Node.js, Kotlin, Swift, and more.

AI & Automation: Building AI agents, integrating LLMs, and automating workflows with tools like OpenAI, LangChain, or n8n.

We’re definitely planning to invest more in everything AI-related, like having more AI experts on board and automating internal workflows as much as possible. And, of course, we want to increase the adoption of AI coding tools (Aider, Cursor, Windsurf, etc.) within our teams as much as possible. In the end, if AI makes you productive, and Pragmatic Coders’ goal is to become the most effective software development company in the world, we have no other choice. ;-)
Where do you envision your company in the next 10 years? What are your long-term goals and aspirations for growth and development?
Our long-term goal is to ensure Pragmatic Coders becomes the most effective software company in the world.

Where do we see ourselves in 10 years?

Since AI models now take over coding, we should focus more on what we are the best at, which is Product and UX consulting. Software teams are becoming smaller and more efficient, which aligns perfectly with our vision and goals. I believe, 10 years from now, we will be doing more consulting leveraged by AI than standard software development, which we are going to delegate to AI mostly. It doesn’t mean that we won’t have software developers on board, but I am pretty sure those people will have different skillsets than nowadays. We are already working every day on increasing our efficiency and effectiveness, and I believe we can truly become one of the most effective product development companies in the world.
